This study examines the 'Growth-Profitability Paradox' observed among mature platform companies, wherein sustained user growth fails to translate into structural profitability. While existing platform research has largely focused on maximizing network effects and acquiring users during the startup and growth stages, studies examining the strategic mechanisms through which platforms achieve profitability after entering maturity remain relatively scarce. To address this gap, this study proposes an 'Ecosystem Pipeline' model and a 'Unit Economics-based KPI Transition' as core profitability strategies for mature platforms, and explores their validity through comparative case analysis. Applying Yin's (2014) comparative case study methodology, this research analyzed the financial statements and public disclosures of Coursera and Spotify from 2021 to 2025. Although the two firms differ in content type (education vs. music) and company scale, both share common structural challenges as global digital content platforms — including subscription-based revenue models and reliance on external content producers — and were selected as contrasting cases that have entered a comparable stage of maturity. This cross-industry contrasting comparison aligns with Yin's (2014) logic of theoretical replication, providing a theoretical basis for extending the findings to other subscription-based platform industries such as e-commerce, healthcare, and OTT. The findings are as follows. First, platforms that internalize their value chain through proprietary content IP acquisition (Ecosystem Pipelining) are able to reduce revenue-sharing costs paid to external partners and secure genuine pricing power. Spotify successfully improved its Gross Margin from 25.0% in 2022 to 32.0% in 2025 through podcast IP internalization, overcoming the structurally unfavorable condition of music royalty dependency (over 70% of revenue), thereby strongly validating the effectiveness of the Ecosystem Pipeline strategy. Second, transitioning management metrics from total volume (MAU: Monthly Active User) to unit-level profitability was confirmed as a key prerequisite for establishing a sustainable profit structure. Furthermore, this study empirically confirmed that even when the LTV/CAC (Life-Time Value/Customer Acquisition Cost) ratio—the key indicator of unit-level profitability—is similar, actual profitability can differ depending on the qualitative structure and improvement trajectory of its underlying components, ARPU and Gross Margin. In other words, clearing a fixed absolute threshold such as 3.0 alone cannot guarantee a turn to profitability; the structural improvement trajectory of ARPU and Gross Margin underlying that ratio must be examined together. Spotify, by pursuing this structural improvement, achieved its first-ever annual operating profit in 2024. As of 2025, the subscriber-based LTV/CAC ratio stood at 0.72 for Spotify and 0.49 for Coursera, with both falling short of the conventional SaaS benchmark of 3.0; Coursera remained constrained by a low ARPU ($3.85) and a cost structure dependent on external partner revenue-sharing, whereas Spotify, supported by a high ARPU (€55.56) and continuously improving Gross Margin, generated an operating leverage effect in which operating-profit growth (61%) far outpaced revenue growth (9.7%). This case illustrates that it is not whether the LTV/CAC ratio clears an absolute threshold, but the qualitative structure of its underlying ARPU and Gross Margin, that determines the actual profitability of mature platforms. Furthermore, this divergence in unit economics was directly reflected in market valuation: Spotify's stock rose approximately 236% from its listing price, while Coursera's declined by approximately 88%. This research contributes to the literature by extending platform life-cycle theory to the maturity stage, empirically demonstrating that clearing a fixed LTV/CAC threshold is neither necessary nor sufficient for sustainable profitability among mature content-subscription platforms, and proposing a new evaluation framework that integrates the qualitative structure and improvement trajectory of unit economics indicators. Both academic and practical implications for platform monetization strategy are provided.

본 연구는 성숙기에 진입한 플랫폼 기업들이 외형적 성장에도 불구하고 수익성이 구조적으로 정체되는 '성장-수익성 괴리(Growth-Profitability Paradox)' 현상에 주목한다. 기존 플랫폼 연구는 도입기·성장기의 네트워크 효과 극대화와 사용자 확보에 집중해 온 반면, 성숙기 이후 플랫폼이 어떠한 전략적 메커니즘을 통해 수익성을 확보하는가에 대한 연구는 상대적으로 부족하다. 이에 본 연구는 '에코시스템 파이프라인(Ecosystem Pipeline)' 모델과 '유닛 이코노믹스(Unit Economics) 기반 KPI 전환'을 성숙기 플랫폼의 수익성 제고 전략으로 제시하고, 이를 비교 사례 분석을 통해 탐색하였다. Yin(2014)의 비교 사례 연구 방법론을 적용하여 글로벌 플랫폼인 코세라와 스포티파이의 2021~2025년 재무 및 공시 데이터를 분석하였다. 두 기업은 콘텐츠 유형(교육 vs. 음악)과 기업 규모에서 차이를 보이나, 구독 기반 수익 모델과 외부 콘텐츠 생산자 의존 구조라는 공통된 구조적 문제를 공유하며 성숙기에 진입한 대조적 사례로 선정되었다. 이러한 이종 산업 간 대조적 비교는 Yin(2014)의 이론적 복제(theoretical replication) 논리에 부합하며, 분석 결과를 이커머스, 헬스케어, OTT 등 다양한 구독 기반 플랫폼 산업으로 확장할 수 있는 이론적 근거를 제공한다. 분석 결과는 다음과 같다. 첫째, 자체 콘텐츠 IP 확보를 통해 가치 사슬을 내재화(에코시스템 파이프라인화)할수록 외부 파트너에 대한 수익 배분 비용이 절감되고 실질적인 가격 결정력이 확보됨을 확인하였다. 스포티파이는 팟캐스트 IP 내재화를 통해 총이익률(Gross Margin)을 2022년 25.0%에서 2025년 32.0%로 지속 개선하였으며, 이는 음원 로열티 의존도(매출의 70% 이상)라는 불리한 초기 조건을 극복한 사례로서 에코시스템 파이프라인 전략의 유효성을 강하게 뒷받침한다. 둘째, 경영 지표를 단순 규모(MAU: Monthly Active User)에서 사용자 단위 수익성 중심으로 전환하는 것이 지속 가능한 흑자 구조 확보의 핵심 전제임을 확인하였다. 나아가 본 연구는 단위 수익성의 지표로 쓰이는 LTV/CAC(Life-Time Value/Customer Acquisition Cost) 비율이 유사한 수준이더라도 이를 구성하는 ARPU와 Gross Margin의 질적 구조 및 개선 궤도에 따라 실질 수익성이 상이하게 나타날 수 있음을 실증적으로 확인하였다. 즉, LTV/CAC가 특정 절대 기준치(3.0)를 충족하는지 여부만으로는 흑자 전환을 보장할 수 없으며, 그 비율을 구성하는 ARPU와 Gross Margin의 구조적 개선 궤도를 함께 분석해야 한다. 스포티파이는 이러한 구조적 개선을 병행함으로써 2024년 창사 이래 첫 연간 영업이익 흑자 전환에 성공하였다. 2025년 기준 가입자 기반 LTV/CAC 비율은 스포티파이 0.72, 코세라 0.49로 양사 모두 SaaS 산업의 통상적 기준치(3.0)에는 미달하였는데, 코세라는 낮은 ARPU($3.85)와 외부 파트너 수익 배분에 종속된 비용 구조에 머물러 있는 반면, 스포티파이는 높은 ARPU(€55.56)와 지속적으로 개선되는 Gross Margin을 바탕으로 매출 성장률(9.7%)보다 영업이익 성장률(61%)이 더 가파른 영업 레버리지 효과를 만들어냈다. 이는 LTV/CAC의 절대적 임계치 통과 여부가 아니라, 비율을 구성하는 ARPU와 Gross Margin의 질적 구조가 성숙기 플랫폼의 실질 수익성을 결정짓는 핵심 변수임을 보여주는 사례이다. 나아가 이러한 유닛 이코노믹스의 격차는 자본 시장에서 기업 가치(주가)로 고스란히 투영되어, 스포티파이는 상장 이후 236%의 주가 상승을 기록한 반면 코세라는 –88%의 하락을 보였다. 본 연구는 플랫폼 수명 주기 이론을 성숙기 단계로 확장하고, 유닛 이코노믹스 지표와 기업 가치(주가) 간의 관계를 사례 분석을 통해 확인함으로써 학술적·실무적 시사점을 제공한다.
